AI Visibility KPIs for Marketing Teams
A useful AI visibility KPI set has four layers: access (can AI systems reach you?), visibility (are you mentioned and recommended?), quality (is what they say accurate?), and outcomes (does it produce traffic and pipeline?). Pick one or two KPIs per layer, report them with sample sizes, and set targets against your own baseline. This guide gives definitions, owners and a reporting template.
Key takeaways
- Limit the dashboard to 6–8 KPIs across four layers.
- Leading indicators (visibility) need lagging partners (pipeline).
- Show ranges and n for any sampled metric.
- Give every KPI an owner and an action threshold.
What are the four layers?
| Layer | Question | Example KPIs | Data source |
|---|---|---|---|
| Access | Can AI crawlers reach key pages? | Share of verified AI search-bot requests returning 200 | Server/CDN logs |
| Visibility | Are we recommended? | Recommendation rate; mention rate; citation rate | Prompt tracking |
| Quality | Is the answer right? | Accuracy rate on branded prompts; caveat rate | Labelled answers |
| Outcomes | Does it drive business? | AI referral sessions and key events; AI-sourced leads and pipeline | GA4, CRM |
How do you define each KPI?
| KPI | Definition | Notes |
|---|---|---|
| Crawl success rate | Verified AI search-bot requests with 2xx ÷ all verified requests | See reading server logs |
| Recommendation rate | Answers recommending you ÷ relevant answers | Definition guide |
| Mention rate | Answers naming you ÷ relevant answers | Context for recommendation rate |
| Citation rate | Answers linking your domain ÷ answers with sources | Engines that show sources |
| Share of voice | Your recommendations ÷ all brand recommendations in the set | Compare with named competitors |
| Accuracy rate | Branded answers with no factual errors ÷ branded answers | Requires a fact sheet |
| AI referral key events | Key events from your GA4 AI assistants channel | GA4 setup |
| AI-sourced pipeline | Pipeline from leads self-reporting an AI assistant | Form setup |
Key events are GA4's name for actions you mark as important to your business (Google).
Which KPIs should you pick?
Start with this default stack and adjust:
- Crawl success rate (access)
- Recommendation rate, unbranded, per priority engine (visibility)
- Share of voice vs three named competitors (visibility)
- Accuracy rate on branded prompts (quality)
- AI referral key events (outcomes)
- AI-sourced pipeline, quarterly (outcomes)
Add citation rate if your content team is responsible for being cited as a source, and per-topic recommendation rate once your samples are large enough.
How do you set targets?
- Track for two or three months with a frozen prompt set to establish a baseline.
- Set relative targets, for example "raise unbranded recommendation rate on payroll prompts from about 20% to about 30% within two quarters".
- Check the target is detectable. A 10-point change needs enough observations; see statistical confidence.
- Set thresholds for action, not just targets: "If crawl success rate drops below 95%, engineering investigates within a week."
Avoid importing someone else's benchmark as a target; categories differ hugely.
Who owns what?
| KPI | Typical owner | Typical action |
|---|---|---|
| Crawl success rate | Web/engineering | Fix WAF rules, errors, redirects |
| Recommendation rate, share of voice | Content/SEO/GEO lead | Content updates, third-party coverage |
| Accuracy rate | Product marketing | Correct facts at source |
| AI referral key events | Growth/analytics | Landing page improvements |
| AI-sourced pipeline | Marketing ops / RevOps | Attribution hygiene, reporting |
What should the monthly report look like?
A one-page format (illustrative):
| KPI | This month | Range / n | Change | Status | Owner action |
|---|---|---|---|---|---|
| Crawl success | 98% | n=4,200 requests | Flat | OK | None |
| Rec. rate (ChatGPT, unbranded) | 24% | 17–33%, n=100 | +4 (not significant) | Watch | Publish comparison update |
| Share of voice | 18% | n=310 recs | +2 | Watch | Review G2 profile |
| Accuracy | 85% | n=40 | −5 | Act | Fix pricing on 2 sources |
| AI referral key events | 64 | GA4 | +12% | OK | None |
End with three lines: what changed, why we think so and what we'll do next month.
How do you present KPIs to leadership?
Leadership needs fewer numbers and more context. A quarterly slide or memo can follow this structure:
- Headline: one sentence, e.g. "We're recommended more often in ChatGPT for our core category, and AI-sourced pipeline is growing from a small base."
- Three numbers: recommendation rate trend, share of voice against the main competitor and AI-sourced pipeline.
- Evidence quality: sample sizes, and whether changes are statistically meaningful.
- What we did: the two or three initiatives that probably drove change.
- What's next and what we need: budget, people or decisions.
Be clear about uncertainty. Leaders usually trust a team more when it says "too early to tell" than when every month is a win.
Worked example
Illustrative, not real data. A cybersecurity vendor starts with 14 metrics in a spreadsheet nobody reads. It cuts to six: crawl success, unbranded recommendation rate in ChatGPT and Perplexity, share of voice against two rivals, branded accuracy, AI referral key events and AI-sourced pipeline. Each gets an owner. In the first quarter, accuracy is the weakest number: answers cite an outdated certification. Product marketing fixes the fact on the website and three directory profiles. Next quarter, accuracy improves in the labelled sample, and the team reports it with its range rather than as a precise score.
Common mistakes
- Dashboards with 25 metrics and no owners.
- Reporting visibility without outcomes, or outcomes without visibility.
- Mixing branded and unbranded prompts in one rate.
- Treating small changes as wins or losses without checking ranges.
- Changing definitions without restating history.

Questions
What's the single most important AI visibility KPI?
There isn't one. Use a small stack linking visibility (recommendation rate) to outcomes (AI-sourced pipeline).
How often should AI visibility KPIs be reported?
Monthly for operating teams, quarterly for leadership, with ranges where samples are small.
Can I set targets without benchmarks?
Yes. Set relative targets against your own baseline after two or three months of stable tracking.
