What Is Answer Variance? Definition and Example

Answer variance is the tendency of AI assistants to give different answers to the same prompt across runs, users, locations or time. A brand might be recommended in one run and missing in the next. Variance is normal for generative AI, and it's the main reason AI visibility should be measured with repeat runs and ranges, not single screenshots.

What causes it?

CauseExplanation
Probabilistic generationModels sample words, so wording and choices can change
Retrieval differencesDifferent sources may be fetched each time
Model updatesProviders update models and systems
PersonalisationMemory, location, language and settings can change answers
Prompt wordingSmall changes in phrasing change the answer

Why does it matter for measurement?

A single run can't tell you whether a result is typical. If you check once and see your brand, you might overestimate visibility; check once and miss it, and you might panic over nothing.

How do you handle it?

  1. Repeat runs: run each prompt several times.
  2. Use enough prompts: a larger set smooths out individual swings.
  3. Report ranges: use confidence intervals for rates, such as the Wilson interval.
  4. Keep conditions fixed: same engines, settings and location.
  5. Compare like with like: only compare scans that used the same method.

Worked example

Illustrative. A brand appears in 6 of 20 runs of one prompt: 30%. With only 20 runs, a 95% Wilson interval is roughly 15% to 52%. That's too wide to judge a small change, so the team adds prompts and runs before reporting trends.

What does high variance tell you?

If you appear sometimes but not consistently, your position is fragile: you're a possible answer, not the default one. Brands that appear in nearly every run usually have strong, consistent coverage across trusted sources.

Questions

Why do AI answers vary?

Language models generate text probabilistically, and assistants may retrieve different sources, update models or personalise answers.

How do you measure despite variance?

Run prompts multiple times, use larger prompt sets and report rates with confidence intervals rather than single results.

Is high variance bad?

It's a signal. If your brand appears only sometimes, your visibility is fragile compared with brands that appear consistently.
